The Beauty Brand Strategy Playbook

A 72-page guide to building, resetting and scaling a beauty brand, with worked examples, real maths and 10 worksheets so you make your strategy decisions before you order 10,000 bottles.

Strategy is where a lot of beauty brands quietly go wrong. You launch nine products for “everyone,” price the hero without checking whether a retailer can still make money on it, and spend the marketing budget on packaging. Then the ads don’t convert, the stock doesn’t move and you try to fix it with a tenth product. The formula is rarely the problem. The missing decisions are.

This playbook is the strategy conversation I have with clients, written down. It’s the framework I use as a formulator and consultant after working with more than 300 brands, with the examples and numbers that make it practical instead of inspirational.

What’s inside

Part 1 introduces the Beauty Brand Strategy Stack, the eight building blocks every beauty brand needs, and shows how to trace a marketing problem back to the decision that caused it.

Parts 2 and 3 cover market research on a sensible budget, a customer interview script, competitor audits, positioning maps, positioning statements with four worked examples, brand voice, naming and packaging strategy.

Part 4 is product strategy from the lab side. It covers choosing a hero, range architecture, an SKU scoring tool, how to write a brief a chemist can actually use, cosmetic versus therapeutic claims, a regulatory snapshot for six markets, realistic development timelines and how to split a launch budget.

Part 5 is the money part. You’ll learn landed COGS, how margin changes from DTC to retail to distributor, pricing psychology, and unit economics (AOV, CAC, LTV) with a worked example showing how one brand moved from losing money on first orders to a real business.

Part 6 covers channels, a 16-week launch timeline, content pillars and working with creators.

Part 7 gives a separate playbook for each stage. There’s one for startups, one for running brands that feel stuck and one for established brands managing a portfolio and innovation pipeline.

Part 8 covers operations, KPIs, the 12 mistakes I see most often and three case studies that follow a startup, a brand reset and an established brand through the whole process.

Part 9 is the toolkit, a one-page brand strategy and a 90-day action plan.

Why the “By stage” panels matter

Most strategy advice assumes you’re either a startup or a multinational. Throughout the playbook, a three-column panel shows how the advice changes depending on where you are. That means founders, brands three years in and brands with 60 SKUs can all use the same book without reading advice that doesn’t apply to them.

Who it’s for

Founders before launch who want to spend their money in the right order. Running brands with sales but thin margins, too many SKUs or fuzzy positioning. Established brands that need a shared strategy language across marketing, R&D and sales. Consultants and formulators who want a structured way to take clients through strategy.

Being straight with you about what this is

It’s a practical strategy guide, not legal, regulatory or financial advice. The regulatory chapter gives general orientation across the EU, UK, US, Canada, Australia and New Zealand so you know which questions to ask, but rules change, so confirm current requirements with a regulatory specialist before you print a label or make a claim. The three example brands are fictional composites built from patterns I see across many projects, and their numbers are illustrative so you can follow the maths. Your own numbers will be different, which is exactly why the worksheets are there.
